Sincerity…A Leadership Imperative

crossed-fingersSincerity. It is perhaps not a word that springs to mind first when we think about highly successful and powerful business leaders but in today’s uncertain world there are things we need to be able to count on. Sincerity in our leaders is one of those things.

The word sincerity likely has a number of definitions. To me, it is simply about representing ourselves genuinely, without guile or hypocrisy. And, like most worthwhile qualities, talking about being sincere is easier than actually living it.

There are a lot of temptations out there…temptations to pretend we are more knowledgeable, more experienced, more skilled, more empathetic, more important, even wealthier than we really are.  I know.  We have our reasons for doing it but the truth is, most of them are self serving.   And we all know by now that good leadership is rarely about us.

So, not only must leaders be personally vigilant about their own sincerity, they must also be on the look out for it when they are choosing people for leadership roles or helping them develop leadership skills.

In truth, it’s not that easy to spot. It requires us to look beyond the words for consistency and alignment of words and actions.

I’m reminded of a time when I attended a function where sincerity, my own included, was notably absent.

It was Christmastime and our organization participated in a number of activities to support charitable causes. Often, we would “buy” a table at a luncheon benefit with net proceeds going to the charity in question.

On this one particular winter’s day, eight of us were walking from the office building to such a luncheon being hosted at an upscale hotel a few blocks away.

We walked in a bunch; all well wrapped and well shod, happily chatting together about nothing terribly important. There were other bunches of business people as well, walking in the same direction and equally well dressed.

About one block from our destination, we passed a man sitting on the sidewalk. His hair was long, as was his beard and he held in his hand a Styrofoam cup and sign that said something like, “Hungry, Please Help”.

I suppose none of us will really know whether or not this man was representing himself sincerely but he was obviously not doing very well.

My group and I, (engrossed in our conversation and barely noticing the man), walked past him.

The people walking behind us did the same, with one exception. One man stopped long enough to look at the man and say, “Get a job”.

On hearing this, I remember feeling ashamed of myself for not acknowledging the man and giving him something to ease the pain of his day. I remember too, feeling appalled and outraged by the other man’s “get a job” comment. It was an ignorant, throwaway remark that lacked any kind of compassion or decency.

But we all moved on, in a hurry, not to be late for our important luncheon.

We reached our table and seated ourselves. A few minutes later Mr. Get-a-Job and his colleagues also entered the room. The irony of this story became clear then. We were all there in support of the Salvation Army to help raise funds for the vital work they do to ease the lives of people just like the man we had seen sitting on the sidewalk… and so conveniently ignored.

On that day, it was clear too, that although we were physically present at the luncheon, we had left our sincerity behind, choosing instead to focus on being seen to do the right thing rather than actually doing it.

In today’s environment there is little time for this kind of posturing. We are being asked to step up and out of our pretenses. I’m working on it because in my book, sincerity in leadership, (whether we lead only ourselves or multitudes of others), is a pretty big deal.

If I Ran the Zoo ~ A Whimsical Look at Leadership

From February, 2012 ~ I had fun writing this, so I’m running it again in the hope that you will have fun reading or re-reading it.

When my boys were little, one my favorite things to do was to read stories to them at bedtime.  A well-loved story was Dr Seuss’ “If I Ran the Zoo”.  Basically, it is about a little boy, Gerald McGrew, who decides that the animals he sees in the Zoo are too ordinary and he begins to imagine what it might be like if he ran the Zoo instead.  I’m not sure what started me thinking about it but a whimsical mood has led me to creating my own version of “If I Ran the Zoo”.  So, with apologies to Dr Seuss, here it is:


If I ran the zoo, I’d begin with the view,

That my organization includes you, and you.

All manner of folk, both women and men,

All shapes and sizes; all cultures and then…

I’d paint a big picture up there on the wall,

A picture so clear it would dazzle, enthrall,

All those wonderful folk with their heads full of notions

Who want to commit with their hearts and emotions.

If ran the zoo, I would see to it, too,

What’s important to me is important to you.

And just to be sure, I’d turn it around,

So things that you value, with me, would resound.

Then we’d roll up our sleeves and get down to work,

With genuine effort…no one would shirk.

With good conversations and tough ones as well,

There’d be no need to shout or to curse or to yell.

If I ran the zoo, there’d be elephants too,

But not in the room ‘cuz between me and you,

A room with an elephant’s crowded I think,

(And after a while, the room starts to stink).

And speaking of animals, there’d be “octopi”,

With tentacles reaching way up to the sky,

Crossing all kinds of boundaries, and silos and such,

To change for the better the World we all touch.

If I ran the zoo, I would hire people who,

Would focus on making our customers, too,

Feel glad that they know us and to want to come back

And we’d work to make sure there’d be nothing they’d lack

We’d be curious, too, us folks in this zoo,

We’d want to be knowing the why, what and who,

Of what happens around us, and how it takes place

Cuz, change is a creature we have to embrace.

So, that’s what I’d do, If I ran the zoo,

There’s more… but I’ll turn it over to you.

Closing the Gap between Authority and Power

Last week, I published a post that highlighted the fine distinction between caring and care-taking.  While on the topic of making distinctions, this post, from 2012 explores the difference between authority and power.

George Carlin once said, “I have as much authority as the Pope. I just don’t have as many people who believe it”

This started me thinking about what authority and power in organizations really mean. Some people believe these words are synonymous. Well, perhaps, but I’m more inclined to believe that authority and power, while linked, are two different things.

For instance, it is possible for you to have authority without power if you are a newly appointed manager. People reporting to you will likely have little or no experience with you as a leader. As such, they may be reticent to follow your directives. Your authority only carries real power when you have earned their trust and respect and when they can see merit in the direction you want to take them.   In short, the power kicks in when they give it to you.

Conversely, it is possible to have power without authority when as a well informed, competent and reliable team member, people seek out your advice and guidance.  While you may not have the authority to make certain decisions on your own, you influence other team members who have come to respect your judgment and are eager to follow your lead.

Of course, as George Carlin so succinctly reminds us, the challenge is to optimize on the authority we are given by persuading others to not only believe it but also endorse and respect it.  When we have accomplished that, then  words like authority and power become more easily interchangeable.

So how does one go about closing the gap between authority and power?  Well, here are some thoughts about that:

Be yourself

Some people believe that when they are awarded the mantle of authority, they must behave in a certain authoritative way.  However, to me, authority has no particular personality trait.  It is simply a mechanism provided to some people that facilitates decision-making and getting things done.  When you represent yourself honestly, people are more likely to accept and trust you and that’s where the power lies.

Listen and learn

The decisions you make are only as good as the information on which you base them.  Effective decision-making happens when the leader, and those who follow him or her, learn from each other.  Your authority gives you permission to make decisions.  The power behind the authority lies in the willingness of the leader to listen, learn and make informed ones.

Roll up your sleeves and join in

There are times when the leader becomes the ‘servant’.  This is when everyone is clear about what must be accomplished and you, as leader, do whatever you can to support the process.  You may certainly have the authority to command work to be done without participating yourself.  However, sometimes rolling up the sleeves to help is just what is needed to inject enthusiasm into the mix and create positive working relationships. And that can be pretty powerful.

Recognize and Reward good work

If you want to put power behind your authority, good work must never go unrecognized.   As humans, we all need to know that we, and our efforts, are appreciated. And, in the workplace, recognition is very much valued when it comes from a person in authority and is offered with sincerity.  Most of us, when given such recognition, are eager to do more and to do it happily. And that’s where the power comes from.

There are, of course, other ways to close the gap between authority and power and I invite you to share your ideas here too.

In the meantime, I leave you with another thought.  Some people in authority believe they can grab power by using fear as their primary motivator.  It’s a poor and often painful strategy that may work for a while but does not usually stand the test of time.  Even the Wizard of Oz was found out eventually.

When Leaders Lose Sight of Their Primary Purpose

Lives are lost.  Trust is broken. Property is destroyed. And, the captain is forever tainted with the whiff of cowardice, no matter what the outcome of official investigations to come.  That’s the sad tale of the cruise ship, Costa Concordia.

And Why?  This is why…

The captain, the crew, and possibly even the cruise line, failed to keep focused on their primary purpose.

I see the primary purpose of the captain and crew of a commercial sailing vessel as ensuring the enjoyment and safety of the passengers.  Simply that.

The events that led up to the sinking of the Costa Concordia showed evidence that this purpose, (or facsimile thereof), was nowhere in sight as the Captain chose to sail too close to shore reportedly with the intent of ‘saluting’ a former colleague who lived on the Island.

The result, of course, was a hundred and sixty foot gash in the ship’s hull; a crew that failed to follow proper evacuation procedures; panic and chaos among the passengers; and a captain who appears to have chosen self- preservation over the honour of fulfilling his obligation to the passengers.

This is not the first time this has happened.  In 1991, the cruise ship Oceanos sank in heavy seas off the coast of South Africa.  A similar scenario played out then. This time, luckily, no one died. But, the Captain and crew abandoned ship before the passengers, leaving them to seek leadership from two of the ship’s entertainers who, by all accounts, acquitted themselves bravely staying until the last passenger was safely off the ship.

This is what one of them relates about his experience:

So what does this teach us?   To me, one thing it teaches is the importance of knowing, understanding and believing in a business or organization’s fundamental reason for being; being clear about what and who it is there to serve; and then focusing all activity on the fulfillment of that purpose.

I know, it sounds easier than it is but having a really strong feeling of purpose can make the difference between doing the right things and courting disaster.

Another thing that comes to mind for me is that while leadership is about going first, in some situations, it is also about going last.  In short, whether they are ships or businesses, when they fail, good leaders , stay until the end.

A Case For Being a ‘Nice’ Boss

My uncle, now deceased, used to have a little wooden plaque hanging on the wall of his den.  It read, “It’s nice to be important, but more important to be nice”

I was reminded of this the other day when I caught myself being not nice to a young man who was conducting telephone surveys for an insurance company.  Specifically, I allowed my disdain for unsolicited telephone surveys to affect the way I spoke to him.  That wasn’t fair.  And it definitely wasn’t nice.  So I apologized and then did my best to separate my dislike for the survey from my empathy for someone doing an honest and thankless job.

It occurred to me then that nice, at least in corporate settings, is often the victim of our contempt and in fact frequently equated with weakness.  The perspective is that people who are nice are pushovers. They lack character. They are spineless, maybe even incompetent.  When we ask people to describe a leader, they invariably say things like, strong, decisive, visionary, and courageous.  Rarely are they characterized as ‘nice’.  Indeed in some organizations we even expect our leaders to bring with them a measure of unpleasantness.  It goes with the territory.  After all, they are busy people. ‘Nice’ doesn’t get the job done.

But to me, it gets a bad rap.  In fact I think it has an important role to play in organizational success.  I think too, that it could use some repositioning in terms of the way we think about it.

So let’s try it.

What if we decided to equate ‘nice’ with strength instead of weakness?  What would it look like?  Well, here’s what I’m thinking about that:

When “nice” = “strength”…

It would look like Kindness  ~ We’ve all heard it.  “You catch more flies with honey than you do with vinegar” It’s an old American proverb with an enduring ring of truth.  And really, it takes just as much time to be mean as it does to be kind.

It would look like Truthfulness ~ Here’s where ‘nice’ grows teeth. Sometimes engaging in difficult conversations and telling people what they need to hear to make better choices is much nicer than avoiding or misleading them.  Often, taking the easy way out is very far from being nice.

It would look like Respect  ~ To me, respect asks us to behave like adults and treat others like adults too.  There is no room for condescension or patronizing behaviour in my definition.  It’s simply not nice.

It would look like Generosity ~ Generosity is often about letting go of something we’d rather keep for ourselves.  It is a demonstration of regard and a vote of confidence.  It takes strength.  And, it’s a nice habit to adopt because generosity can be catching.

It would look like Clarity ~ Being clear about what we need and what we expect is part of the package, especially if we intend to use those expectations as a benchmark for performance appraisal at some point.  Otherwise, it’s not fair and especially not nice.

It would look like Empathy ~ Seeking to understand how things are for others is a primary role of the leader.  It’s the way s/he “tunes in” to the work environment and engages people, not only in conversation but also in playing a willing part in fulfilling the organizational purpose.

It would look like Civility ~ Good manners are certainly part of being nice.  We may think we don’t have time for this. We are too busy.  I assert, however, that for workplaces to be ‘livable’ they must include courteousness.  People work better together when they treat each other well.  It’s as simple as that.

The truth about being “nice” is, it really doesn’t matter what you call it.  It’s not about the word.  It’s about the behaviour that the word suggests.  If we choose to look at being nice as a weakness, we will continue to discount its value in the workplace.  We will cling to the notion that “nice ‘guys’ finish last” and  keep on accepting objectionable behaviour from leaders who believe it.

So let’s remember those words from the American Playwright, Wilson Mizner, ~ “Be nice to the people on your way up because you’ll meet them on your way down”

Choosing to Lead and Two Simple Truths

Leadership, while studied widely and deeply, remains misunderstood by a surprisingly large number of people.  In this world, there are some who would have us believe that leadership is only for a select few.  There are some too, who believe it is the job of leaders to rescue the rest of us from our various predicaments. And, when they fail, these same people feel somehow justified complaining about it.

I think leadership is available to all of us.  It is a choice we make.  It doesn’t always come with a title or a big office but it is there and it asks us to do something with it.  Of course, the more we learn about it, the more likely we are to make it a conscious part of our lives.

Those among us who  remain unconscious and unaware of their own potential to lead would do well to rouse themselves.  The world needs us all to wake up, not simply to point fingers of blame or criticism in someone else’s direction but to stand up for something, take responsibility for something or set a positive example for someone else.

If this sounds daunting, it could be.  But, it doesn’t have to be.  There will always be greater and lesser leaders among us.  But leadership does not always have to be larger than life. Nor does it have to be complicated.  There are two simple truths that guide me and here they are:

The First one is this.  Leadership is not about you

Real leadership happens when our role as leader becomes about something other than ourselves. At these times, our individual importance is overshadowed by the purpose we are there to serve.

Evidence of it is shown in the quality of our relationships with those around us. Leadership asks that we give others what they need to be at their best.  It asks us to guide them, coach them, talk to them, listen to them, encourage them, and expect the best from them.  Whatever we do, it must  be about that and about a shared purpose.  Real leadership is never about any one person.

The Second Truth is this.  You don’t have to be a hero

Peter Drucker once said, “No institution can possibly survive if it needs geniuses or supermen to manage it.  It must be organized in such a way as to be able to get along under a leadership composed of average human beings.”

Most of us are just that…average human beings.  We do not have to have special powers to lead. Sometimes all it takes is to believe in something enough to be willing to go first. Leadership is about caring.  It is about doing and participating.  If we expect perfection from it, we will be disappointed.  If we spend our time looking to the few for answers, we miss the opportunity to find our own answers and to explore possibilities that can only be found in the brainpower of the many.

The bottom line is, leadership is neither heroic nor about any one person.  It lives in us all.  We show it when we exercise our right to vote.  We show it as parents.  We show it in our communities when we volunteer.  We show it in our workplaces by being there and doing our best, regardless of our title.  So when we doubt our ability to make a difference because we don’t see ourselves as leaders, we would be doing ourselves a service by remembering that acts of leadership are choices we make. Be they big or small, all are important.

Getting the Questions Right

My brain is all clogged up.  I’m trying to write a blog post and it’s coming out like the Sermon on the Mount. I hate when that happens.  Sermons have their place but I am not ordained to deliver them.  Besides, to me, one well-placed question is worth a hundred sermons.  In fact, one well-place question can be just the lubricant a clogged brain needs for the wheels to get going again.

So maybe I’m onto something here.  Maybe it is that leaders who feel they must have all the answers would be better off if they focused on the getting the questions right instead.

What are the right questions?  Well, that’s a good question in itself isn’t it?

I’m thinking that the right questions are those that do two powerful things:

They stimulate curiosity and exploration ~ Not all questions are going to do that.  Some simply call for answers that are already known by someone.  The really good questions are those that have everyone scratching their heads, thinking about possibilities and going into explore mode.

They get to the heart of the matter ~ I don’t know about you, but I’ve been in meetings where people get royally bogged down in discussions that go absolutely nowhere.  Sometimes, in those situations one simple question can turn the tide, stop the noise and bring about an “oh, yeah” moment that puts the meeting back into production.

What does it take to get good at getting the questions right?  Here’s what I think:

We have to be interested in what is being said.  That’s kind of an obvious one; otherwise, what’s the point?

We have to learn to suspend judgment, be willing to listen more and talk less.

We have to practice.   Asking a powerful question is an art.  Like any other art it takes work.  We’re not always going to get it right so practice, (while not always making perfect), will certainly move us closer to the highly competent arena.

Finally, what are these questions?  Well, let’s start with what they aren’t

They aren’t complex.  Sometimes we can get all bound up in making our questions sound authoritative, profound or deeply intellectual.  In my experience, a question like this usually comes out like, blah, blah, blah with a question mark at the end of it. If no one understands the question, it’s not likely that people will find it appropriately stimulating.

They aren’t necessarily perfect ~ If a question comes from a place of curiosity, even if it is only partially formed, it can spark conversation and get juices flowing enough for others to complete it and move on to explore something that they may not have otherwise considered.

So, just to get you started, here are some sample questions that I think are pretty powerful:

How will we know when we have it right?

What are we not saying? (Aka the elephant in the room question)

Who must we involve?

What is more important?

What do we really want?

What are we really saying?

What would happen if we did X instead of Y?

These are just a few questions.  And yes, they are the kind that coaches ask of their clients.  If you are a leader, you are also a coach.  Trust me, you are.  And if you don’t think so, think again.

So now I’m curious.  When people are stuck how do you help them to move on? What questions do you use to get the conversation going?  Do you have a favourite question? What is it? What does it do?

It was Christmastime and our organization participated in a number of activities to support charitable causes.  Often, we would “buy” a table at a luncheon benefit with net proceeds going to the charity in question.

On this one particular winter’s day, eight of us were walking from the office building to such a luncheon being hosted at an upscale hotel a few blocks away.

We walked in a bunch; all well wrapped and well shod happily chatting together about nothing terribly important.  There were other bunches of business people as well, walking in the same direction and equally well dressed.

About one block from our destination, we passed a man sitting on the sidewalk. His hair was long, as was his beard and he held in his hand a Styrofoam cup and sign that said something like, “Hungry, Please Help”.

I suppose none of us will really know whether or not this man was representing himself sincerely but he was obviously not doing very well.

My group and I, (engrossed in our conversation and barely noticing the man), walked past him.

The people walking behind us did the same, with one exception.  One man stopped long enough to look at the man and say, “Get a job”.

On hearing this, I remember feeling ashamed of myself for not acknowledging the man and giving him something to ease the pain of his day.  I remember too, feeling appalled and outraged by the other man’s “get a job” comment.  It was an ignorant, throwaway remark that lacked any kind of compassion or decency.

But we all moved on, in a hurry, not to be late for our important luncheon.

We reached our table and seated ourselves.  A few minutes later Mr. Get-a-Job and his colleagues also entered the room. The irony of this story became clear then.  We were all there in support of the Salvation Army to help raise funds for the vital work they do to ease the lives of people just like the man we had seen sitting on the sidewalk… and so conveniently ignored.

On that day, it was clear too, that although we were physically present at the luncheon, we had left our sincerity behind, choosing instead to focus on being seen to do the right thing rather than actually doing it

In today’s environment there is little time for this kind of posturing.  We are being asked to step up and out of our pretenses.   I’m working on it because in my book, sincerity in leadership, (whether we lead only ourselves or multitudes of others), is a pretty big deal.
